I have worked with leaders across industries for over three decades. And one of the things I hear most consistently is some version of this: I have done the courses, I know the frameworks, and I still struggle to communicate the way I want to.

The Training That Does Not Stick
Walk into any leadership development program and communication will be somewhere on the agenda. Active listening. Clarity in messaging. Tailoring your style for different audiences. Confident body language. These are all useful skills. Nobody is saying they are not.
But ask leaders six months after the training whether anything has genuinely changed and the honest answer is usually no. Or maybe for a few weeks. Then the old patterns came back.
This happens because the training is addressing the output, not the input. It is teaching leaders how to deliver communication better without asking why the communication felt off in the first place. And until that question is answered, no technique will produce lasting results.
What Is Actually Going On
When a leader’s communication is inconsistent, unconvincing, or exhausting, it is almost always because something inside is misaligned. Their stated values do not match how they actually make decisions. Their sense of identity does not match the role they are being asked to play. Their words are saying one thing while their behaviour is signalling another.
People pick up on this. Not always consciously, but they do. A team can tell when their leader is performing confidence rather than feeling it. They can sense when an instruction comes from genuine clarity versus anxiety. They know when feedback is scripted rather than sincere.

The leaders I have worked with who communicate most effectively are not necessarily the most trained. They are the most aligned. Their identity, values, and daily actions are in sync. And when that is the case, communication stops being something they have to work at. It becomes a natural expression of who they are.
They do not need to remember frameworks at the moment because they are not performing. They are just being honest. And honesty, when it comes from a place of genuine internal coherence, is extraordinarily powerful.

Second, which communication situations consistently feel forced or unnatural to you? These are usually the ones where your internal position is unclear or contradicts what you are being asked to say. The discomfort is an alignment signal, not a skill deficit.
Third, do the people around you experience you as consistent? Not perfect, but consistent. Do they know what to expect from you? If the answer is no, the issue is almost certainly alignment rather than delivery.
These questions are not comfortable. But they are far more useful than another workshop on how to structure a difficult conversation.
